When the customer actually hears a voice. Do this on a Monday morning, a Wednesday afternoon, and a Friday at 4pm. The variation will tell you a lot about where the gaps are.
Why this keeps happening
It is not an effort problem. Your producers are mid-quote with another client. Your CSRs are handling claims. Your front desk is managing three lines at once. The new enquiry sits in an inbox until there is a gap. By the time that gap comes, the customer has bound elsewhere.
This is particularly costly in lines where lifetime value is high. A personal lines customer who stays five years, adds an umbrella policy, and refers their neighbours is worth far more than the initial premium. A commercial lines prospect who binds with a competitor because your team took four hours to call back represents years of commission your agency will never see.

You do not need more leads. You need to reach the ones already coming to you before your competition does. The agencies growing their books fastest are not the ones spending the most on marketing. They are the ones where every call is answered and every enquiry gets a response in minutes, not hours, regardless of how busy the office is.
